AI Support Readiness: 78% of Companies Want Automation, But Most Aren’t Ready

Adobe’s 2026 AI and Digital Trends report dropped a stat that puts AI support readiness into sharp focus: 78% of organizations expect agentic AI to handle at least half of customer support interactions within 18 months.

That’s not a prediction from some futurist panel. That’s what companies are telling researchers they plan to do — right now, with budgets attached.

However, SurveyMonkey’s 2026 research found that 79% of American consumers still prefer human customer service over AI. Furthermore, Deloitte confirms that while 75% of organizations plan agentic AI deployment within two years, only 21% have mature governance models to support it.

In other words, the ambition is real — but AI support readiness is not. And the gap between those two numbers is where customer experience goes to die.

The AI Support Readiness Gap Is Wider Than You Think

Let’s be honest about what’s happening. AI tools for customer support have gotten genuinely good — fast. As a result, large language models can handle FAQ-style queries with near-human accuracy. In addition, agentic systems can now triage tickets, route conversations, and even resolve straightforward issues without human intervention.

So the C-suite sees the potential and sets aggressive targets: automate 50% of support within 18 months. Cut costs. Scale without headcount.

But here’s what those targets usually miss:

  • Data readiness. Adobe’s report found that only 36% of organizations consider themselves ahead of the curve in digital CX maturity. Consequently, you can’t build good AI on fragmented data — and most companies still have exactly that.
  • Governance. Who’s responsible when the AI gives wrong information? Similarly, who takes ownership when it misroutes a high-value customer? Only 21% of organizations have governance models mature enough to answer these questions.
  • Escalation design. This is the big one. Everyone plans the automation. However, almost nobody designs the failure mode — what happens when AI can’t handle it, and the customer needs a human who understands their problem.

The 75% Implementation Gap

AmplifAI’s 2026 customer service statistics paint an even starker picture: 88% of contact centers use AI-powered solutions, but only 25% have integrated automation into daily operations. That’s a 75% implementation gap.

In fact, most companies have AI. Most companies are simply not using it well.

The pattern is familiar to anyone who’s watched enterprise software adoption. For example, the pilot works great and the team loves the demo. Then reality sets in — integration takes three times longer than estimated, the training data needs months of cleanup, and the edge cases that seemed rare in testing turn out to be 40% of real-world volume.

Adobe’s research confirms this finding: experimentation is widespread, with roughly one-quarter to one-third of organizations running limited pilots. Yet organization-wide embedding remains uncommon. As CMSWire noted, “fewer than one in five has successfully embedded AI into daily workflows.”

Where AI Wins — and Where It Doesn’t

This isn’t an anti-AI argument. On the contrary, AI genuinely outperforms humans in specific support scenarios:

  • Speed on simple queries. For instance, password resets, order tracking, and billing questions with clear answers — AI handles these faster and more consistently than humans.
  • 24/7 availability. No shift scheduling, no overtime. As a result, customers get instant answers at any hour.
  • Consistency. Every customer gets the same quality answer for documented issues.

But AI falls short — sometimes catastrophically — in other scenarios:

  • Visual or physical problems. When a customer’s hardware is malfunctioning or their setup is wrong, text-based AI simply can’t see what they’re seeing.
  • Emotional situations. Frustrated customers don’t want efficiency. Instead, they want to feel heard. AI can simulate empathy, but customers increasingly see through it.
  • Complex, multi-step issues. Problems that require context from previous interactions or creative problem-solving still need human intelligence.
  • High-stakes moments. When the outcome matters — for example, a major account threatening to churn — you want a human making the call.

The Missing Layer: Visual Escalation

Here’s what I see when I talk to support teams that have deployed AI: they’ve optimized the easy path beautifully. The chatbot handles 60-70% of incoming queries. As a result, the dashboard shows great deflection numbers and leadership is happy.

Then you look at the remaining 30-40%. These are the tickets that actually drive churn — the interactions that determine whether a customer stays or leaves. And the experience is worse than before.

Why? Because when AI can’t solve it, the customer gets escalated to a human who has to re-read the entire transcript. Moreover, that agent still can’t see what the customer is looking at and starts the diagnostic process from scratch. Consequently, resolution takes longer than if the customer had reached a human directly.

This is the automation paradox in action. You automate the easy stuff, and the hard stuff gets harder.

The missing layer is visual escalation — the ability for a human agent to instantly see what the customer sees when AI hands off. Not read about it. Not ask the customer to describe it again. See it.

When a customer can show their problem through live video or screen sharing — without downloading an app or scheduling a callback — the escalation experience transforms from the worst part of support into the best part.

What AI Support Readiness Actually Looks Like

If you’re a support leader planning your AI strategy for the next 18 months, here’s what true AI support readiness requires:

1. Design the failure mode first. Before you automate anything, define what happens when AI can’t solve the problem. In essence, the escalation path is your actual product — the automation is just triage.

2. Invest in the human layer alongside AI. The agents handling escalated issues need better tools, not fewer tools. Therefore, give them visual context, customer history, and decision-making authority.

3. Measure what matters. Deflection rate is a vanity metric if CSAT is dropping. Instead, track resolution quality, repeat contact rate, and customer effort score.

4. Build governance before you need it. AI regulation is accelerating — 38 states passed AI-related measures in 2025. As a consequence, if your AI gives bad advice that costs a customer money, the liability question is no longer hypothetical.

5. Start small and measure honestly. The companies ahead of you didn’t have better AI. Rather, they started earlier, failed faster, and learned what works.

The 18-Month Window

The 78% statistic isn’t just a number — it’s a market signal. Your competitors are moving. AI tools are getting cheaper every quarter. As a result, the window to differentiate on human support quality is narrowing.

But the companies that win this transition won’t be the ones that automate the most. Instead, they’ll be the ones that automate the right things — and build an extraordinary human experience for everything else.

The AI handles volume. The humans handle value. And the bridge between them — where technology meets empathy, where automation meets visual understanding — that’s where customer loyalty is built.

Eighteen months is a short runway. The companies that achieve true AI support readiness now will own the customer experience for the next decade.

The rest will have impressive dashboards and customers who left.
